For Matrix Synapse alternatives, run a small federated homeserver trial rather than comparing chat screens.
- Create public and private rooms with different moderator roles.
- Join from another homeserver; send messages, media, edits, and redactions.
- Test end-to-end encryption, key recovery, and device verification with the intended clients.
- Measure sync performance, storage growth, backups, and upgrade recovery.
- Document how users, room IDs, and historical links would migrate.
A server that handles local chat may still differ under federation. Include an external peer and a lost-device scenario in the pilot.
