Move one realistic pipeline to Concourse with source changes, tests, artifacts, and deployment to staging. Fail a task deliberately and inspect whether logs and resource versions make the cause clear. Check secrets, worker isolation, and rerun behavior.
Pipeline-as-code helps only when jobs are reproducible and operators can recover from stuck or failed resources. Back up configuration and test a worker restart. Compare the daily debugging cost as well as the syntax of a green build.
